Repair or replace
There is no universal answer, but there is a useful framework. Here is the one we actually use on site.

| 10–15 years | Depends on the repair | A minor repair is worth it. A major component — blower motor, control board, heat exchanger — is worth pricing against a replacement. |
| 15–20 years | Usually replace | Older units run at much lower efficiency. The monthly gas saving on a modern high-efficiency furnace starts paying back the difference right away. |

We will give you both numbers — repair cost and replacement cost — and let you make the call. If your unit has good years left, we will say so.
Sizing
A furnace that feels perfectly adequate in mild weather can fall behind on the coldest nights if it was never sized against a real heat-loss calculation for your house — its square footage, insulation, windows and air sealing. Most replacements are sized by looking at what was there before, which just repeats whatever mistake was made last time.
Oversizing is just as costly a mistake as undersizing. A furnace that is too large short-cycles: it blasts, satisfies the thermostat, shuts off, and repeats. That means uneven temperatures between rooms, more wear on ignition components, and higher bills for worse comfort.
We size properly, vent properly, and commission the system before we leave — checking gas pressure, temperature rise and static pressure so the unit runs the way the manufacturer intended.
